Surprise Hits Are Changing the Rules of Licensing. Can We Keep Up?

Remember when licensing programmes could be planned months, sometimes more than a year, before a film or series was released?

Style guides, negotiations, product development, approvals, manufacturing…

Everything carefully scheduled.

Very organised. Very professional.

And then along comes a surprise hit that nobody expected.

Suddenly, everyone wants merchandise. Preferably yesterday.

Welcome to the new pace of licensing.

When Success Refuses to Follow the Calendar

According to Licensing International, unexpected hits are putting pressure on the industry to accelerate licensing negotiations and product launches.

Although some companies are responding remarkably quickly, others still face lengthy approval processes.

Traditionally, some licensing programmes began development around 14 months before a property’s release.

But what happens when an unexpected film suddenly attracts millions of fans?

You cannot exactly tell them: “Wonderful! Your merchandise will be ready in 14 months.”

Well, you can. But good luck with that.

From Surprise Hit to Merchandise

Let’s look at three examples.

Squid Game: The Netflix series premiered on September 17, 2021. Just 17 days later, an official collection of T-shirts and hoodies was already available online.

That does not mean everything was designed, approved and manufactured in 17 days. But it shows how quickly merchandise can reach consumers.

KPop Demon Hunters: Licensing International highlighted Spirit Halloween’s rapid response to the film’s unexpected popularity. The company launched official costumes in October 2025, just months after the film’s June release.

Obsession: Funko began developing a Pop! figure of Nikki Freeman within two months of the film’s May 2026 release, using social media interest to identify demand. The finished product was scheduled for December.

Three different approaches. One common challenge.

When consumers want something now, waiting too long can mean missing the opportunity.

And What About Licensing Management?

Here is where things become interesting.

Imagine your licensing team suddenly needs to manage new agreements, approve designs, coordinate licensees and monitor royalties.

All while everyone is asking when the products will be available.

And your management system?

Seventeen Excel files, 46 email threads and someone desperately searching for the latest approved design.

Sounds relaxing, doesn’t it?

Of course, software cannot make factories manufacture products overnight or eliminate the time needed for negotiations.

But it can help remove unnecessary delays from the processes you actually control.

Contracts, approvals, royalty reporting and communication should not become additional obstacles when speed matters.

The Real Challenge Is Being Ready

Nobody can predict every surprise hit.

That is precisely why having efficient processes matters.

Because the next licensing phenomenon might arrive without warning.

And when it does, the question will not just be whether consumers want the products.

It will be whether your licensing operation is ready to respond.

At Cuservi, we believe licensing management should help businesses move forward, not slow them down.

Because the next big hit probably will not wait for someone to find the right Excel file.
